How many leads does your business actually need?

The goal is not the most leads. It is enough suitable opportunities to keep the right people busy and produce profitable work without overwhelming the business.

Start with available capacity

Look at the next month and decide how many additional jobs you can genuinely complete. A sole trader looking for four larger projects needs a different campaign from a team that can handle several short jobs every day.

Include travel, quoting, administration, weather and existing commitments. Leads have little value if the customer waits too long for an appointment or your team rushes the work.

Work backwards from jobs to leads

If you need 10 new jobs and normally win 40% of suitable enquiries, divide 10 by 0.40. You need roughly 25 suitable leads. If the close rate is 25%, the same job target needs about 40 leads.

Use a realistic rate from your records where possible. Do not assume every form or call is suitable, and do not use your best-ever month as the normal figure.

Check revenue and profit—not revenue alone

Multiply the target jobs by the average job value to estimate additional revenue. Then consider materials, labour, travel, advertising and management costs. A campaign can generate impressive job value while still placing pressure on cash flow if margins are weak.

Higher-value work may justify a higher lead cost, but only if the team can quote and close it effectively. Track won jobs and profit alongside the number of leads.

Adjust one constraint at a time

Review the numbers monthly. Your required lead volume will change as prices, team size, season and conversion improve.

  • Improve response speed if good leads are being missed.
  • Improve follow-up if too many quotes receive no answer.
  • Raise budget when the campaign works and capacity remains.
  • Add a service when the current one is reliable.
  • Expand the area when local demand or capacity requires it.
